Is the water coming out of the group hot? I find it hard to imagine that there's some sort of massive heat sink between the boiler and the group that would produce anything cold. Are you preheating your portafilter and cups?

Generically speaking , without as mention above knowing your model etc etc a ready light will normally tell you that the BOILER reached the pre-set temperature, doesn't mean that the grouphead and the portafilter are, which normally no matter how big or small the machine is it will take longer then the light to get to optimal temp
I have a vintage lever la pavoni. Before you do your shot, open the steam valve until you see actual steam coming out (not just air, or "false steam"). Let it get hot enough until the steam escapes from the pressure relief valve (at least with the old ones like mine). Before you put the portafilter on, put a container until the brewhead and pull the lever up until you get a nice pressurized hot shot of water out of it. Lower lever and wipe off grouphead. Once the pavoni gets back up to steam put the portafilter on and pull your shot. I raise the lever and keep it fully up for 5 seconds, slowly pull down until I see a small amount espresso come out, then raise it fully again, let it sit for about 2 seconds, then pull all the way down.
It may take a bit of practice until you get it right, but once you get the routine down you will be pulling some fantastic shots!
